Offer & Positioning
What you sell, who it is for, why customers choose you, and whether the offer supports the business you want to build.
When you’re inside the business every day, it can be hard to tell what actually deserves your attention. The Business Diagnostic helps us step back, get clear on what you want the business to make possible, identify what’s holding you back, and build a prioritized 90-day roadmap for what to do next.
In the beginning, you had no choice but to build.
You created the offer, found the customers, solved new problems, improved the service, and made the business work.
Then it started operating. Customers needed answers. Employees needed direction. Bills had to be paid. Decisions accumulated. Fires became part of the week.
Slowly, your role shifted from building the next version of the company to maintaining the current one.
You did not necessarily lose your ambition. You became too close to the machine to see it clearly.
The Business Diagnostic creates the distance needed to step back, understand what is actually happening, reconnect the business to what you want it to make possible, and return to the driver’s seat with a focused plan.
Owners often respond to the most visible problem first. The better question is whether that problem is the actual constraint, or just a symptom of something deeper.
We don’t just examine the business. We examine the relationship between you, the business, and what you’re actually trying to build. A business is a vehicle. Before deciding what should change, we need to understand where you want that vehicle to take you.
That means understanding your goals, the role you want to play, and what you want the business to make possible in your life. From there, we examine how the business actually works and where it may be helping or preventing you from getting there. The goal isn’t growth for the sake of growth. It’s building a better business around what you actually want.
Once we understand what you want the business to make possible, we examine the six core systems that drive it, how they interact, where friction is building, and which constraint deserves attention first. The goal is not to optimize each system in isolation. It is to make the whole machine work better for you and the destination you actually care about.
What you sell, who it is for, why customers choose you, and whether the offer supports the business you want to build.
How consistently the business creates enough of the right opportunities, where those leads come from, and how dependent growth is on referrals, luck, or inconsistent effort.
How opportunities become revenue, including qualification, follow-up, conversion, pipeline discipline, pricing conversations, and where sales are being lost.
How work moves from sale to fulfillment, where handoffs and bottlenecks appear, what depends on the owner, and how repeatable the delivery system really is.
Revenue quality, margins, cash flow, pricing economics, cost structure, financial visibility, and where money may be leaking.
Roles, accountability, delegation, decision-making, owner dependence, team structure, and whether the organization supports the next stage of the business.
Clear analysis of the owner-business relationship and the six core systems, including the primary constraints, misalignment, blind spots, and contributing problems.
A sequenced roadmap showing what to address first, what can wait, and who owns what.
A 60-minute working session to walk through the findings and clarify implementation.
One 30-minute call within 14 days to answer questions that come up as you begin.
James Ryan is a business advisor and entrepreneur with several years of experience in business brokerage and M&A, along with hands-on experience across owner-operated businesses, sales, operations, due diligence, and business transactions.
Before focusing on advisory work, James worked directly with business owners and buyers through business sales, due diligence, negotiations, and completed transactions. That experience taught him to look at a business from both the owner’s seat and the buyer’s seat, identify what has become difficult to see from inside the company, and turn that perspective into clear priorities for what to improve next.
The diagnostic stands on its own. If you want help executing the roadmap, you can add 90 days of weekly advisory support either upfront or after you complete the diagnostic.
For owners who want a clear outside diagnosis, a practical roadmap, and the ability to lead implementation internally.
Add this if you want me involved while you execute the roadmap. You can choose it upfront or decide after the diagnostic.
We start with you, then examine the business. Together, we connect the two, identify the real constraints, and turn that clarity into a focused 90-day plan.
We clarify what you want the business to make possible, the role you want to play, and what is happening inside the company now.
Together, we work through the owner-business relationship and the six core systems in a 60–90 minute diagnostic call.
We identify the primary constraints, blind spots, missed opportunities, and where the business may be out of alignment with the destination.
We turn the findings into a written diagnostic and prioritized 90-day plan, then walk through it together in the roadmap presentation.
Answer a few questions one at a time. I’ll use them to understand the business and decide whether a call makes sense.
